Revenue leaders are under pressure to show progress on AI. The fastest route to a failed pilot is to put an agent on top of a CRM nobody trusts.
Why the foundation matters more now
A rep working from a bad record can use judgement. An agent cannot. It will route the wrong lead, email the wrong person and summarise the wrong history, quickly and confidently.
The five checks to run first
- One record per account and person. Merge duplicates and set rules to stop new ones.
- Fields that mean one thing. Define every field an agent or report depends on, and remove the ones nobody uses.
- Stage definitions with exit criteria, signed off by sales and finance, so pipeline means the same thing everywhere.
- A source on every enriched value, so you know what to trust and when it was checked.
- Ownership and handoffs written down, with response times, so routing has rules to follow.
How long it takes
For most mid-market teams, the core clean-up and definitions take weeks, not quarters, when they are scoped tightly. The payoff is immediate: reports reconcile, reps trust the CRM again, and every agent you add afterwards starts from solid ground.
Where to start
Pick the one workflow AI should improve first, such as inbound qualification or meeting prep. Fix only the data that workflow needs, prove the result, then move to the next.
